The Challenge
Empire Pizza built its name the way family-run pizzerias do best: consistent quality, a loyal neighbourhood following, and a founding team that knew every regular by name. From its Gauteng roots, the brand grew into a small, closely-run group of pizzerias with a genuinely loyal customer base.
But a beloved local pizzeria and a franchise-ready brand are built differently. Empire Pizza was facing the same set of growing pains that stop many good food businesses from scaling: a young, unstructured business where much of what made it work lived in day-to-day habits and word of mouth rather than in documented, transferable systems; weak differentiation against national chains with decades of brand recognition; and pricing that had grown organically around what felt fair to customers, rather than being engineered around cost structure, competitive positioning, and what a franchise model could actually support.
Before Empire Pizza could grow beyond its founding stores, it needed a business built to be replicated, and a brand and pricing model strong enough to compete outside its home base.
Our Approach
Think Growth Consulting was engaged to build the full commercial and operational foundation Empire Pizza needed to franchise with confidence.
The engagement combined strategy work with the hands-on infrastructure to actually run on:
- 1
Brand Positioning & Pricing Strategy: sharpening how Empire Pizza stands apart from larger national chains, and rebuilding the pricing structure around margin, competitive positioning, and franchise viability.
- 2
Franchise Expansion Strategy: designing the growth model itself: how new locations get identified, evaluated, and brought online in a way that protects the brand and the unit economics.
- 3
SOPs & Training: documenting store operations and building a structured training program, so quality and service stay consistent as new franchisees and staff come on board.
- 4
Call Centre Setup: establishing a centralized call centre to professionalize order-taking and customer service across locations, rather than leaving it to each store individually.
- 5
Online Ordering SaaS Platform: implementing a digital ordering system so Empire Pizza could compete on convenience with the same digital experience customers expect from the big national brands.
These weren't treated as separate projects. Pricing strategy informed the SOPs. The SOPs fed the training program. The call centre and online ordering platform gave the business the operational backbone to support growth beyond what a single family-run location could handle.
The Solution
The result was a business transformed from a well-loved neighbourhood pizzeria into a structured, franchise-ready brand:
A defensible market position: against established national chains, backed by pricing built for margin rather than guesswork.
A repeatable franchise model: that gives new operators a clear path in, rather than asking them to reverse-engineer what made the original stores work.
Documented operations and training: reducing dependency on any single person and protecting consistency as the brand expands.
Professional, centralized order handling: through the new call centre, freeing store staff to focus on food and service rather than juggling phones.
A modern ordering experience: via the online SaaS platform, meeting customers where they already expect to order from a growing food brand.
Why It Matters
Great food and a loyal following are the hardest things to build in this industry, and Empire Pizza already had both. What stood between that and real franchise growth was the same thing every scaling food brand needs: pricing discipline, a documented operating model, and the infrastructure to serve customers consistently at volume. Building that foundation is what positions Empire Pizza to grow into new markets without losing the identity that built its following in the first place.
